How Mezcal Is Made
A step-by-step guide to ancestral mezcal production — from harvesting a mature agave through pit-oven cooking, wooden mallet or tahona milling, wild-yeast fermentation, and clay pot distillation. Every method decision changes the flavor in the bottle.
Mezcal is one of the most method-transparent categories in the distilled spirits world. Every step — from which agave, to how it's cooked, to what kind of still it comes out of — leaves a signature in the finished bottle. This guide walks through the five stages of ancestral mezcal production, with notes on how each step shapes what you eventually taste.
Step 1: Harvesting the agave
Agaves used in mezcal production take anywhere from 6 years (cultivated Espadín) to 25 years (wild Tepeztate) to mature. When ready, the plant is harvested by the jimador — a skilled cutter who identifies mature plants and cuts them at the base. The tough outer leaves (pencas) are trimmed away, leaving the sugar-rich core known as the piña (Spanish for "pineapple," which is roughly what it looks like).
Piña sizes range from ~25-40 pounds (Tobalá) to 200-450 pounds (Arroqueño), depending on the species. The plant dies once harvested — agaves reproduce by flowering (which prevents sugar accumulation, so distillers cut the quiote flower stalk before it develops) or by hijuelo (small clonal offshoots at the base), which is why wild-agave sustainability is genuinely difficult.
Method note
In ancestral and artesanal production, harvesting is manual — hand-cut, hand-carried, hand-loaded. In industrial production, mechanical harvesting is permitted. The difference doesn't show up directly in flavor, but it changes the economics of using rare wild agaves.
Step 2: Cooking the piña
The harvested piñas must be cooked to convert their starches into fermentable sugars. This is where the categories start to diverge.
Ancestral and artesanal: pit oven (horno de tierra)
A stone-lined pit is dug into the ground, typically 3-4 meters wide and 2-3 meters deep. A wood fire (usually mesquite or oak) is built at the bottom and heats the stones until they glow. Piñas — often split in half or quartered — are packed onto the hot stones, covered with fibrous bagazo from previous batches, then covered with earth to seal the pit.
The piñas cook for 2 to 5 days, slowly caramelizing in a low-oxygen environment. This is what produces mezcal's characteristic smoky flavor: smoke from the wood fire permeates the piñas as they cook. The result is a deeply cooked, sticky-sweet, molasses-and-caramel-scented agave that's ready for milling.
Artesanal alternative: masonry oven (horno de mampostería)
Some artesanal producers — particularly in Guerrero and parts of Michoacán — use above-ground masonry ovens rather than pit ovens. These produce a similar cooked-agave result with meaningfully less smoke, which is one reason Guerrero Cupreata mezcals often read less smoky than Oaxacan Espadín.
Mezcal (industrial) alternative: autoclave
The industrial category permits autoclaves — pressurized steam vessels similar to what tequila producers use. Autoclave cooking is fast (hours instead of days), produces essentially no smoke, and yields a cleaner but less complex cooked agave. Not permitted in artesanal or ancestral.
Step 3: Milling the cooked agave
Cooked agave is soft but fibrous. To extract the sugars for fermentation, the piñas must be crushed. Method matters at this step.
Ancestral: mazo (wooden mallet) or tahona
Ancestral production requires manual milling. The two permitted methods are:
- Mazo — a wooden mallet swung by hand to crush the cooked agave in a wooden canoe (canoa). This is extraordinarily labor-intensive; a single batch can require multiple days of mallet work.
- Tahona — a large stone wheel (up to 2 meters in diameter) dragged in a circular pit by a horse, ox, or mule. Faster than mallet work but still requires significant labor and careful oversight.
Both methods leave the agave fiber (bagazo) mixed with the extracted sugars — critical for the next step.
Artesanal: adds mechanical shredder
Artesanal producers may use a tahona, trapiche (mechanical crusher), Chilean or Egyptian mill, or gasoline-powered shredder (desgarrador). Shredders are the workhorse of most artesanal palenques because they process a batch in hours rather than days, but they strip the fiber more aggressively than mallet or tahona work.
Mezcal (industrial): diffuser permitted
Industrial production may use a diffuser — a large steam-and-water extraction vessel that separates sugars from fiber without traditional milling. Diffuser-processed agave loses most of the flavor complexity that mezcal drinkers value. Prohibited in artesanal and ancestral.
Step 4: Fermentation
Crushed agave and its juice (mosto) are transferred to fermentation vessels, where wild or cultivated yeasts convert the sugars to alcohol over 3 to 14 days.
Vessel choices
- Stone-lined pits in the ground (permitted for both ancestral and artesanal)
- Wooden tanks (cypress, oak, or pine — the most common serious-producer choice)
- Clay or masonry vessels (traditional, less common at scale)
- Animal hides (rare, mostly ceremonial or preservation-of-tradition batches)
- Stainless steel (permitted only in the industrial Mezcal category)
Fiber inclusion — the crucial rule
Both ancestral and artesanal categories require the crushed agave fiber (bagazo) to be fermented alongside the mosto. This is one of the most important rules in the mezcal norm. The fibrous solids contribute both flavor and provide the physical structure that carries the wild-yeast fermentation. Industrial mezcal ferments the juice alone.
Yeast
Serious mezcal producers rely on wild yeast — indigenous strains that live on the agave, in the palenque air, and in the wood of the fermentation tanks. This is why palenque-specific flavor signatures persist across producers who use the same species and methods: the resident microbial ecosystem is unique to each site. Cultivated yeasts are permitted but rarely used in serious artisanal production.
Step 5: Distillation
Fermented mosto is transferred to the still and heated to separate alcohol from water. Two passes are standard for most mezcal (some producers do three or four for specific expressions like Jabalí or pechuga). This is the step that defines the ancestral category.
Ancestral: wood-fired clay pot only
Ancestral distillation must occur in clay ollas — earthenware pots heated by a wood fire underneath — with the fibrous bagazo included in the still along with the fermented liquid. The still head (montera) may be clay or wood, sometimes with a bamboo or wood condensing arm delivering the distillate into a receiving vessel.
Clay pot distillation is slow (a full batch takes many hours), yield-limited (clay pots are much smaller than copper stills, and they crack and need replacing every few dozen runs), and method-defining. The mineral and textural character that clay-pot mezcal drinkers describe as "rounder" or "clay-drinking" comes from this step.
Artesanal: copper or stainless pot stills
Artesanal production uses copper alembic (alambique) stills — the workhorse of Oaxacan Espadín production and most premium artesanal mezcal. Copper's catalytic properties remove certain unwanted sulfur compounds and produce a cleaner, more direct spirit than clay-pot work. Wood components may be incorporated into the still — some producers use wooden lyne arms or wood-and-copper hybrid designs.
Mezcal (industrial): everything else
Industrial mezcal may use copper pot stills, stainless pot stills, continuous column stills, or any combination. Column distillation produces a very clean, high-proof neutral spirit that is typically cut with water to bottling strength and finished with additives if the specific producer's process allows.
Post-distillation: dilution and bottling
Ancestral and artesanal mezcal is typically bottled at still strength — the ABV the distillate leaves the still at, minus a small adjustment. This produces bottles that commonly run 45-52% ABV, higher than most commercial spirits.
Some producers dilute to lower ABV for accessibility (Del Maguey Vida at 42%, Ilegal Joven at 40%), which broadens the audience but softens the concentrated flavor. Higher-proof bottles from serious producers (Real Minero at 49%, Lalocura Tepextate at 49%, Wild Common at 47%) preserve the mid-palate and finish that dilution erodes.
Special production styles
Ensamble
A blend of two or more agave species, typically co-fermented and co-distilled rather than blended after distillation. Ensambles let a palenquero showcase house style rather than the character of a single agave.
Pechuga
A third distillation pass in which raw fruits (apple, plantain, pineapple), spices, nuts, and often a piece of raw meat (traditionally turkey breast, hence the name — pechuga means "breast") are suspended inside the still or added to the fermenting liquid. The meat isn't for flavor — it acts as a protein trap that pulls off harsh compounds during distillation. Pechugas are typically festival or ceremonial bottlings, more elaborate than standard releases.
Abocado (flavored)
A finished mezcal flavored during production — most commonly with roasted corn (Mezcal Vago's Elote), fruits, or nuts. Distinct from pechuga in that the flavoring ingredient is more prominent and the intent is explicitly the finished flavor rather than distillation refinement.
Reading a bottle after understanding the process
Once you know the method chain, every label becomes readable. A Real Minero Espadín bottle tells you: pit-cooked, mallet or tahona-milled (ancestral), wood-tank fermented with wild yeast and fiber, clay-pot distilled with fiber. A Del Maguey Chichicapa tells you: pit-cooked, tahona-milled, wood-tank fermented with wild yeast and fiber, copper-pot distilled. The Chichicapa and Real Minero share almost every step — except the still. And that one difference is enough to make them taste noticeably different.
